Product roadmap discussions should not involve release planning. There should be no deadlines, no due dates, no commitments around resources or <a href=\"https:\/\/www.prodpad.com\/blog\/phased-rollout-strategy\/\">rollouts<\/a>.<br><br><strong><em>Why?<\/em><\/strong><br><br>The roadmap is not a timeline of deliveries! The <a href=\"https:\/\/www.prodpad.com\/features\/roadmaps\/\">product roadmap<\/a> is a visual communication tool to be used by Product Managers for product strategy and direction. It prioritizes problems and opportunities facing the business, and helps your product team identify the best solutions.<br><br>Delivery schedules belong on a <strong>release plan<\/strong>, and as a product manager, that\u2019s <a href=\"https:\/\/www.prodpad.com\/blog\/why-release-dates-are-irrelevant-to-product-managers\/\">not your domain<\/a>. Your primary job is to decide on the best move forward \u2013 not to define how or when that move is made. Release plans belong in the realm of project managers or the development team. The ownership of these documents is a key difference between product roadmaps vs release plans.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-product-roadmaps-vs-release-plans-the-difference\">Product roadmaps vs release plans: the difference<\/h2>\n\n\n\n<p>When comparing product roadmaps vs release plans, you need to understand that the roadmap and the release plan are two different tools, one used after the other. The first is exploratory and informative (strategy), the second is practical and applicable (execution).<br><br>A <a href=\"https:\/\/www.prodpad.com\/blog\/how-to-build-a-product-roadmap-everyone-understands\/\">product roadmap<\/a> shows what is coming up (Now, Next and Later) and what is being worked on at this moment. This allows teams other than product and engineering to see what\u2019s coming down the pipeline and plan their own work as needed.<br><br>The <a href=\"https:\/\/www.prodpad.com\/blog\/how-to-build-a-release-plan-everyone-understands\/\">release plan<\/a> is about coordinating the launch of what\u2019s already been built, particularly with the efforts of other teams in relation to the launch. This includes marketing campaigns, sales campaigns, closing the customer loop, measuring the success of the release, etc. All of these activities are put on a timeline.<br><br>The roadmap gives the whole company visibility of what is coming up without causing problems by tying things to a date. In many organizations, they\u2019ve started to merge or overlap. Indeed, this is how so-called<strong> \u201ctimeline roadmaps\u201d<\/strong> have come to be a common practice.<br><br>Maybe some teams think they\u2019re being efficient by doing both in one go, in one discussion, in one tool. But actually, you\u2019re doing a disservice to yourself, your company, and your customers.<br><br>Great product management isn\u2019t possible when it\u2019s tied to timelines. And <a href=\"https:\/\/www.prodpad.com\/blog\/release-planning\/\">great release planning<\/a> is about so much more than the product launch itself. By separating these two processes, you\u2019ll build a better product and deliver that product more successfully.&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-the-downsides-of-a-timeline-roadmap\">The downsides of a timeline roadmap<\/h2>\n\n\n\n<p>If you\u2019re using a timeline roadmap you are basically using a glorified release plan to manage your product strategy. You\u2019re mixing up in the differences between product roadmaps vs release plans and combining two distinct processes that are each critical to your company\u2019s success.<br><br>Here are three reasons why this mix-up is a problem.<\/p>\n\n\n\n<div class=\"callout content-dark\" style=\"background-image: linear-gradient(135deg, #f5bfc3,#f5d5be)\">\n<h4 class=\"wp-block-heading\">Downside #1: You\u2019re focused on features and delivery, rather than solving the right problems.<\/h4>\n<\/div>\n\n\n\n<p>Timeline roadmaps are more about development than they are about product discovery, strategy, or your product vision. The team\u2019s focus moves from the problems you\u2019re trying to solve \u2014 to the features you\u2019ve plucked from the backlog and decided to build.<br><br>Taking a step back to look at the problems facing your business and users as well as your common goals is what keeps your roadmap fresh and adaptive to change. These changes could be in the market (you have a new competitor) or new insights about how your customers use your product.<br><br>But when you\u2019re running a feature-focused timeline roadmap, you\u2019re less agile across the board.<\/p>\n\n\n\n<div class=\"callout content-dark\" style=\"background-image: linear-gradient(135deg, #f5bfc3,#f5d5be)\">\n<h4 class=\"wp-block-heading\">Downside #2: You\u2019re less agile due to long-term commitments.&nbsp;<\/h4>\n<\/div>\n\n\n\n<p>With timeline roadmaps, some teams plan for a whole year in advance (or even longer), which doesn\u2019t make sense! Why would you tie your own hands? When you make promises to senior stakeholders and customers, you lose the ability to change direction and pivot your strategic goals. People expect you to hit X target by Z date. Perhaps you can change direction <em>after <\/em>what you\u2019ve committed, but not before. And then it might be too late.<br><br>Bottom line: long-term product commitments can mean <a href=\"https:\/\/www.prodpad.com\/blog\/hidden-costs-of-building-the-wrong-things\/\">building the wrong things<\/a> and missing the right opportunities.<\/p>\n\n\n\n<div class=\"callout content-dark\" style=\"background-image: linear-gradient(135deg, #f5bfc3,#f5d5be)\">\n<h4 class=\"wp-block-heading\">Downside #3: There\u2019s friction with stakeholders when plans need to change.&nbsp;<\/h4>\n<\/div>\n\n\n\n<p>When timeline commitments absolutely must be changed, this can be a huge burden for PMs on a psychological level. Stakeholders don\u2019t want the dates changed. So then it\u2019s your job to get them to agree to the changes <em>and <\/em>accept that these changes are worthwhile, maintaining their trust in the process.<br><br>This requires too much time and effort on your part. Your vision for potential solutions is much wider, so you generate more of them, and they\u2019re more creative than if you\u2019d stayed in the box of your backlog or timeline.<br><br>Ultimately you find the best fit for your product and your company objectives.&nbsp;<\/p>\n\n\n\n<div class=\"callout content-dark\" style=\"background-image: linear-gradient(135deg, #c2eabb,#b0e6e0)\">\n<h4 class=\"wp-block-heading\"><meta charset=\"utf-8\">Benefit #2: The product pipeline is more transparent and reliable<\/h4>\n<\/div>\n\n\n\n<p>The release plan is shorter, perhaps covering just the next two cycles of upcoming releases rather than the next 12 months. With this closer focus comes a smaller level of granularity \u2014 you understand the details of what needs to be done, how long it will take, and when it will be ready.<br><br>With the lean roadmap, it\u2019s much clearer what is currently being worked on and when it will be delivered thanks to it&#8217;s visual representation.<\/p>\n\n\n\n<div class=\"callout content-dark\" style=\"background-image: linear-gradient(135deg, #c2eabb,#b0e6e0)\">\n<h4 class=\"wp-block-heading\">Benefit #3: Higher confidence and better morale among teams<\/h4>\n<\/div>\n\n\n\n<p>You can finally make realistic promises to the rest of the company! With a transparent and reliable product pipeline, other teams will feel more confident in their own work, campaigns, and aligned efforts. This of course ripples out to executives, customers, and other stakeholders. Less friction, higher morale.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-how-to-separate-your-product-roadmap-and-release-planning\">How to separate your product roadmap and release planning<\/h2>\n\n\n\n<p>If you\u2019re ready to stop the fight between product roadmaps vs release plans, and instead want them to work in harmony you need to first separate your product strategy from your development timeline, here are a few steps on how to do it.<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>Recenter the problems you\u2019re solving in each cycle. <\/strong>Make them explicit! And tie each delivery or feature idea back to a problem or one of many user stories.
